Each week, we dive deep into the human side of organizational change with leaders of organizations, transformation experts, and the researchers who understand that technology alone never drives lasting change.

This isn’t another business podcast about the latest technology trends. This is about understanding the human factor and why smart people resist change. We explore how human-centered approaches accelerate change adoption and analyze the critical factors that distinguish successful transformations from expensive Data Guesses

Season 2 | Special Guests: Deborah Patton and Justin Thorp

You can segment an audience into dozens of behavioral cohorts and still land with the emotional weight of a form letter. You can write something genuinely moving and send it to entirely the wrong people at the wrong moment. The first is what happens when you have data without craft. The second is what happens when you have craft without data. And most organizations, the research suggests, are operating with one or the other, but never both.

In this episode of the Human Factor Podcast, Kevin Novak is joined by two people who embody the two halves of effective communication and who, in most organizations, sit in separate departments that rarely speak. Deborah Patton, COO at The Robin Report and a co-author of The Truth About Transformation, with decades in publishing and editorial strategy. Justin Thorp is the director of email marketing and audience strategy at Oracle, where he runs communication at enterprise scale. Kevin frames the research, Deborah speaks for the craft, and Justin speaks for the data, and the three of them work through where those capabilities collide and where they finally combine.

The conversation draws on Daphna Oyserman’s identity-based motivation research at USC, Paul Zak’s neuroscience of trust, and the behavioral science of retention to explain three psychological drivers that determine whether a communication connects or simply gets processed and ignored. It maps the four mindsets that shape engagement: the identity seeker, the knowledge acquirer, the network builder, and the passive consumer, and it confronts the question every communicator is now living with, which is where AI belongs in the work, and what it cannot replace. The honest answer the conversation arrives at is that effective communication is not a data problem or a writing problem. It is an integration problem.

Watch or listen to the full episode wherever you get your podcasts.

Resources

<a the Same

Season 2 | Special Guest: Elizabeth Maza Stewart

Most organizations send signals of change to prove they are moving forward. A small category of institutions cannot. Standards bodies, credentialing organizations, and professional associations derive their authority from perceived stability, and for them, every signal of change can be misread as a signal of instability by the very stakeholders who depend on them. Change your certification standards, and you risk telling every professional you already certified that their credential is now suspect. Update your brand, and you risk telling the public that the institution they trust is no longer the same institution.

In this episode of the Human Factor Podcast, Kevin Novak welcomes back Elizabeth Maza Stewart, senior advisor at 2040 Digital and one of the show’s most frequent voices, for a conversation about the paradox she has spent more than thirty years navigating from the inside. Across leadership roles at the American Red Cross, the American Institute of Architects, and as Chief Operating Officer of the Certified Financial Planner Board of Standards, Elizabeth has led transformation inside three of the most trust dependent institutions in the country. She brings a rare combination of legal training, economic and quantitative analysis, and marketing practice to a problem that standard change management playbooks do not address.

The conversation works through the dual audience problem, where the internal workforce needs honesty about what is changing while the external audience needs reassurance that what they depend on is not at risk. Elizabeth describes how the Red Cross rebuilt its brand promise around helping to save lives during the tainted blood crisis of the 1990s, how the CFP Board evolved its competency standards to include the human and counseling skills that clients actually need, and how the AIA reframed architecture around form following function and evidence-based design. Throughout, the discussion returns to the emotional labor of leading institutions where trust is the product, the cost of performing confidence while processing uncertainty, and the psychological contract that breaks when professionals are told the expertise that once qualified them is no longer sufficient.

This episode builds on the season’s exploration of identity threat, emotional contagion, structural silence, the broken psychological contract, and last week’s solo episode on transformation theater. It extends those threads into the institutional setting, where the stakes are higher because the trust at risk reaches beyond the organization to the profession and the public it serves.

Watch or listen to the full episode wherever you get your podcasts.

Resources

Learn more about the Human Factor Podcast

Transformation Psychology Series

The Truth About Transformation (Book)

Episode 14|027 Transformation Theater – Why Organizations Perform Change Instead of Making It

Organizations Keep Performing Change Instead of Making It. Her organization had launched eleven change initiatives in the past two years. A new CRM, a strategic plan refresh, a cultural transformation, a digital fundraising overhaul, a board restructuring, and seven others she stopped counting. She had hired the consultants, bought the software, trained the staff, established dashboards, built steering committees, and scheduled weekly check-ins. Eleven initiatives. Nothing changed. Kevin asked her one question: of those eleven, how many required your people to think differently about themselves or their work, versus just using a different tool? She went quiet. Then she said, all of them.

That conversation is the catalyst for this episode. What she described has a name: Transformation Theater, where organizations perform elaborate change rituals without achieving actual change. The form is present, the substance is not. And it is happening everywhere. In this episode, Kevin examines why 70% of transformation initiatives fail to achieve their stated objectives, drawing on McKinsey’s global survey, BCG’s analysis of over 850 organizations, and implementation science research that reveals the failure rate has not improved despite decades of experience and $2.5 trillion in annual global spending on transformation.

Kevin identifies five psychological factors from his Transformation Psychology research series on 2040digital.com that predict whether an initiative will fail: psychological readiness neglect, understanding depth misjudgment, leadership credibility erosion, social dynamics mismanagement, and environmental factor blindness. He then maps three hallmark patterns of Transformation Theater: initiative fatigue masquerading as progress, activity metrics replacing outcome measurement, and change for change’s sake. The episode connects directly to the concept of Decision Theater from the Ideas and Innovations newsletter, the organizational habit of performing the rituals of decision making without actually exercising authority, where Asana’s research found individual contributors waste 3.7 hours per week in unproductive meetings, a 118% increase since 2019.

The episode draws on themes explored throughout both seasons of the Human Factor Podcast. In Season 1, Episode 9, Kevin explored transformation fatigue and the finite change absorption budget. In Season 2, Episode 14, he examined the identity crisis of expertise. In Episode 20, he unpacked the broken psychological contract. This episode synthesizes those threads into a unified diagnosis, explaining how identity threat, broken psychological contracts, and cognitive overload interact as invisible forces that determine whether a change initiative produces real transformation or elaborate theater.

Kevin introduces the concept of perpetual thaw, the condition where the next change arrives before people stabilize from the previous one, leaving nothing to refreeze. He walks through the three stages of transformation exhaustion that follow a predictable pattern: adaptation strain in the first eight weeks, competence anxiety between weeks eight and twenty, and identity exhaustion setting in around week twenty. Scientific Reports published in 2025 demonstrated that 40% of productive time is lost to task switching attention residue. IT Revolution’s 2024 research estimated the annual cost of cognitive overload at $322 billion in lost productivity. Gallup found that 65% of employees report change-related emotional exhaustion. HR Dive reported that 70% of C-suite executives are considering leaving their roles to protect their well-being.

The episode closes with five strategies grounded in neuroscience and implementation science: cognitive architecture redesign, change sequencing rather than stacking, transformation triage, distributed cognitive load, and visible recovery rituals. Kevin also introduces Brian Weiner’s ORIC framework, organizational readiness for implementing change, validated through multiple peer-reviewed studies, which measures change commitment and change efficacy as the two constructs that determine whether transformation produces genuine outcomes or theater. The episode connects directly to a live session Kevin will deliver at the Bridge Conference in Washington, DC in July 2026, under the same title.

Learn more about the Human Factor Podcast and watch or listen to the Episode

THE HUMAN FACTOR PODCAST EPISODE GUIDE

Season 1 Recap: 13 Episodes. 13 Truths About Why Transformation Fails

Kevin Novak

<picture></picture>

When I launched The Human Factor Podcast in the fall of 2025, I had a simple thesis: the 70% transformation failure rate is not a technology problem. It is a psychology problem.

Over thirteen episodes, we explored the hidden forces that determine whether organizations thrive through change or collapse under the weight of it. We talked with transformation experts, examined real case studies, and challenged the conventional wisdom that better tools automatically produce better outcomes.

One truth emerged across every conversation: the technology is never the problem.

If you missed any episodes or want to revisit the ideas that resonated most, here is your complete guide to Season 1. Episode information and more available at: 2040digital.com/human-factor-podcast

THE COMPLETE SEASON 1 EPISODE GUIDE

Episode 001: Being Human in the Age of AI

The season opened by asking the question that defines our era. Why do people trust algorithms to recommend movies but resist them for strategic decisions? This episode explored the psychology behind AI adoption patterns, the trust asymmetry that explains why so many AI implementations stall despite clear business cases, and why our brains are wired to defer some thinking to machines while fiercely protecting other cognitive territory.

Episode 002: The Gen Z Factor

This episode examined how generational psychology is rewiring workplace expectations and why traditional management approaches are failing with 40% of the workforce. Gen Z’s pragmatic approach to loyalty, meaning, and work relationships is fundamentally reshaping organizational expectations, and this conversation unpacked why conventional motivation tactics are backfiring.

Episode 003: Why Smart People Make Bad Decisions

From addition bias to assumption errors, this episode explored the unconscious biases that sabotage even the most thoughtful decision making. The takeaway? Intelligence does not protect us from systematic thinking errors; in many cases, it makes us more vulnerable to them.

Episode 004: Data Noise and Decision Paralysis

Organizations are drowning in data but starving for insight. This episode revealed why access to more data often leads to worse decisions, not better ones, and examined the psychological mechanisms behind information paralysis. With Elizabeth Stewart joining as co-host, the conversation explored how the human brain can consciously process only about 126 bits of information per second.

Episode 005: The Psychology of Letting Go: Why ‘We’ve Always Done It This Way’ Is Killing Organizations

This episode explored why smart people cling to outdated methods even when they know better and the deep psychological mechanisms that make unlearning one of the hardest human challenges. The path forward requires understanding why letting go feels like losing, and how leaders can create environments where people feel safe enough to release what no longer serves them.

Episode 006: The Communication Paradox: When More Words Create Less Understanding

This solo deep dive challenged assumptions about communication itself. More communication does not create more clarity; often it creates more confusion, because the psychological defenses that resist change also filter how messages are received. The episode unpacked why transformation communication fails and what leaders can do differently.

Episode 007: The Vulnerability Advantage: Why Admitting Weakness Makes Organizations Stronger

Elizabeth Stewart joined the conversation to discuss something transformation leaders rarely do: admit what they do not know. This became one of the most downloaded episodes because it addressed the leadership authenticity gap that employees sense even when they cannot articulate it. Vulnerability, it turns out, is not a weakness; it is a strategic advantage.

Episode 008: The 12 Hidden Types of Resistance: When Support Isn’t Support

Not all resistance looks like resistance. This episode identified twelve distinct patterns of hidden opposition that derail transformation efforts while appearing cooperative on the surface. Understanding these patterns is the first step toward addressing the real barriers to change in any organization.

Episode 009: Transformation Fatigue: When Your Organization Can’t Absorb More Change

Change upon change upon change. This episode tackled the growing reality of transformation fatigue, exploring why organizations that have been through multiple rounds of change initiatives reach a breaking point. The conversation examined how leaders can recognize the signs and build recovery into their transformation strategies.

Episode 010: Measuring the Human Factor: When Surveys Lie and Behavior Reveals the Truth

What people say in surveys and what they actually do are often two different things. This episode explored why traditional measurement approaches fail to capture the real state of transformation progress, and how leaders can learn to measure what people do rather than what they say.

Episode 011: The Drift That Destroys: When Success Becomes the Enemy of Survival

Success can be the most dangerous thing that happens to an organization. This episode examined how past achievements create psychological anchors that prevent adaptation, and why the organizations that are most successful today may be the least prepared for tomorrow.

Episode 012: The Lies We Tell at Work: Why Workplace Dishonesty Destroys Transformation

The season closed by examining why workplace dishonesty destroys transformation from the inside out. From the small lies we tell in meetings to the systemic dishonesty embedded in organizational culture, this episode explored how truth and transparency are prerequisites for any meaningful change.

Episode 013: Season 1 Wrap-Up and Season 2 Preview: The Psychology Behind Transformation Success

A reflection on the lessons learned across twelve episodes and twelve explorations into why transformation succeeds or fails. One consistent truth emerged: the technology is never the problem. Season 2 is about applying what we have learned, moving from diagnosis to intervention, from frameworks to implementation.

SEASON 2 BEGINS FEBRUARY 19

Season 1 was about understanding transformation psychology. Season 2 is about applying it.

We are moving from diagnosis to intervention, from frameworks to implementation. Season 2, Episode 1 drops on February 19, 2026, and it picks up exactly where we left off, with the tools and strategies you need to put transformation psychology into practice.

Subscribe now on your favorite podcast platform so you do not miss the premiere.

Listen and subscribe: 2040digital.com/human-factor-podcast

About The Human Factor Podcast

Hosted by Kevin Novak, CEO of 2040 Digital, Professor at the University of Maryland, and author of The Truth About Transformation: Leading in the Age of AI, Uncertainty and Human Complexity.

Each week, The Human Factor Podcast dives deep into the human side of organizational change with leaders, transformation experts, and researchers who understand that technology alone never drives lasting change.
